For years, moving plastic component production overseas was an easy case to make on unit price alone. That calculation has become less clear cut. Shipping costs, quality problems that take months to resolve, tied-up working capital and customers asking harder questions about supply chain resilience have all changed the picture, and a growing number of UK businesses are moving injection moulding production back home.

Why UK Manufacturers Are Reshoring
Reshoring is no longer a niche position. Research from Make UK found that 40% of manufacturers had brought suppliers back to the UK within the previous year, with a similar proportion planning to do the same over the following twelve months. A separate Make UK and RSM UK survey of 209 companies found that 70% expected reshoring to accelerate further in response to a long term industrial strategy.
The drivers are consistent. Sea freight costs and transit times have proved far more volatile than anyone modelled in the 2010s. Currency movement can wipe out a margin that looked comfortable at the point of quoting. Geopolitical disruption has made single-source overseas supply feel like an exposure rather than an efficiency. And customers, particularly in automotive and construction, increasingly want to know where components come from and how far they have travelled.
None of that means reshoring is automatically right for every component. It means the comparison deserves running properly.

The True Cost Comparison: Unit Price is Not The Whole Picture
Most overseas quotes look cheaper because most comparisons stop at the unit price. A useful comparison adds everything else that sits on top of it.
Freight, duty and currency
Container rates move sharply and without much warning. Duty, port handling, customs brokerage and inland haulage all need to be loaded onto the landed cost. If you are paying in dollars and selling in sterling, you are also carrying a currency exposure that a UK supplier removes entirely.
Inventory and working capital
An overseas supply chain requires you to hold stock. Six to ten weeks of transit, plus safety stock to cover delays, plus a minimum order quantity you may not need, all of it sitting on your balance sheet and taking up warehouse space. UK production shortens that cycle considerably, and the working capital released is often worth more than the difference in unit price.
The cost of putting quality problems right
This is the line item that rarely makes it into the spreadsheet. When a batch arrives out of tolerance from ten thousand miles away, your options are limited and all of them are expensive. Sorting and reworking on arrival, scrapping, air freighting a replacement batch, or halting your own production line while you wait. A quality issue at a UK moulder can often be reviewed, understood and corrected within days, sometimes with an engineer standing at the machine. Minimum order quantities

Shorter lead times change how you can run your business, not just how quickly parts arrive.
Domestic moulding lets you order closer to actual demand rather than forecasting a quarter ahead. It makes engineering changes practical instead of painful. If a design revision is needed, a UK moulder can trial the modification, send samples and be in production in a fraction of the time it takes to work through the same process by email across an eight-hour time difference.
It also makes site visits realistic. Attending a tool trial, walking the production floor and meeting the people running your job builds a working relationship that video calls do not replicate. What Happens to Your Existing Mould Tooling
For most businesses considering reshoring, this is the question that decides the project. You have already paid for tooling, and it is sitting in a factory overseas.
Transferring an existing tool
Transferring tooling is common and entirely achievable, but it needs managing. The tool has to be released, cleaned, inspected, shipped and then assessed by the receiving moulder before it goes near a machine. Tools built overseas are sometimes made to different standards of interchangeability, may use non-standard components that are difficult to source in the UK, and often arrive with wear that has been managed rather than repaired.
A competent UK toolmaker will inspect the tool on arrival, report on its condition, quote for any refurbishment needed and run a full trial before committing to production. When a new tool makes more sense
Sometimes transferring is not the right answer. If the existing tool is near the end of its life, if it was built for a much lower volume than you now need, or if it is a single-impression tool where a multi-cavity tool would transform your unit cost, investing in new injection mould tooling can pay back quickly. A good moulder will tell you honestly which situation you are in.
Tool ownership and release
Check your paperwork early. Confirm in writing that you own the tool, that ownership is documented, and understand what your current supplier requires before releasing it. This is the single most common cause of delay in reshoring projects, and it is far easier to resolve before you give notice than after.
Quality, Compliance and Traceability
UK production brings your quality systems much closer to your components. ISO 9001 certification, documented inspection processes and material traceability are all easier to verify when you can visit the site and audit it yourself.
For regulated applications this matters considerably. If you need certificates of conformity, material batch traceability or evidence of process control for your own customers, obtaining that from a UK supplier is straightforward. Obtaining it reliably from an overseas supplier operating in a different regulatory environment, in a second language, is often not.
Sustainability and Carbon Reporting
Transport emissions from overseas supply chains are increasingly visible in customer reporting requirements. Shortening the distance a component travels reduces the embodied carbon of your product, and that is now a commercial factor as well as an environmental one.
UK production also makes closed-loop recycling practical. Collecting material back from end users, reprocessing it and moulding it into new components works when the supply chain is measured in miles rather than continents. - What clamping force range do your machines cover, and where would my part sit within it?
- What quality accreditations do you hold, and can I audit your processes?
- What are your realistic lead times for a repeat order once production is established?
- Can you support the project through design and prototyping if changes are needed?
- Who will manage my project day to day, and how will I be kept informed?
- What is your position on minimum order quantities and call-off scheduling?
- Can you work with recycled or bio-based materials if we want to move that way?
Is Reshoring Right For Your Project?
Reshoring makes the strongest case where volumes are moderate rather than enormous, where components are technically demanding or dimensionally critical, where demand is variable or hard to forecast, where lead time genuinely affects your ability to sell, and where your customers care about provenance and carbon footprint.
The case is weaker for very high volume, low complexity, price-driven commodity parts with stable demand. Being honest about which category a component falls into is more useful than treating reshoring as a principle.
For a lot of businesses, the right answer is not all or nothing. Moving the critical, complex or fast-moving parts of a range to the UK while leaving the simplest high-volume items where they are gives you resilience without losing the price advantage where it genuinely exists.
